Ventures from proven fit

Find where it
already works.

We look inside established businesses for product–market fit that has already been found, and ask how it could become a venture. We also give founders a real business to build in, with real customers and real data.

Q19 Ventures is Acorntree's ventures strategy and is currently in formation.

01 / The thesis

The hardest part
is sometimes
already solved.

Product–market fit is the hardest thing to find in a venture. Established businesses often already contain it: a product, service or process that customers pay for and come back to. We look for those, and ask whether the fit could reach a market of its own.

The question

Where has it already worked, and how far could it go?

We start with the business, not the technology. The customers, assets, relationships and economics already exist. Our job is to understand what has been proven, what is holding it back, and whether it could travel further.

  1. Where has it already worked?

  2. Who else would pay, and how?

  3. What would make it cheaper, better and faster?

  4. Can it stand on its own?

02 / Two motions

Two ways
to build.

Q19 works in two ways. Both start from real businesses with real customers. Both ask the same deeper questions.

01 / Scale what works

Make the fit bigger.

In an established business, some product, service or process already has customers who pay and return. We ask whether that fit could reach a market of its own, the pattern behind ventures that began inside an established business.

02 / Build in the real world

Give founders something real.

Founders get real customers, real operations and real data to test in. We ask deeper questions: how could this be made cheaper, better and faster, and what can be learned here that a lab could never teach?

The proof is often already inside a business. The work is knowing where to look.

We are interested in the gap between what a business is and what it could be: sometimes a better way to work, sometimes a market of its own.

03 / What we look for

Signals,
not stories.

We look across sectors. The common thread is not industry, but a visible gap between what a business has proven today and how far it could go. The opportunity should be demonstrable, not merely described.

01

Proven
fit

A product, service or process that customers already pay for and come back to, inside an established business with real demand and an economic engine already in motion.

02

A wider
market

Evidence that the same fit could serve customers beyond the business’s own: a new segment, channel or model. Sometimes the unlock is a different market, not a better operation.

03

Visible
friction

Manual processes, fragmented information, poor visibility or slow and costly workflows that technology, data or operational change could remove.

04

Room to
stand alone

A path for the product or improvement to become a separate venture, with its own customers, its own funding and validation from outside the business.

04 / How we build

Find it.
Test it.
Build it.

Conviction comes from understanding the business and testing the opportunity. We work from evidence rather than assumptions.

  1. Find the fit

Understand the business, its customers and economics, and where product–market fit has already been found.

  2. Test the leap

Test whether the fit could reach a wider market, or whether technology, data or operational change could make it cheaper, better and faster.

  3. Build it separately

Where the evidence supports it, give the venture its own structure, funding and leadership, so that it is judged on its own merits.

  4. Compound

Work with the business and the founders to turn the first result into a durable advantage.

The objective is not complexity. It is proof, then scale.

05 / Who we work with

For founders.
For owners.

These are the principles we intend to work by. They will be set out in writing with each business and each founder before any work begins.

For founders

A real business to build in.

  • Real customers, real operations and real data to test in, instead of a lab or a pitch deck.
  • Deeper questions asked early: could this be cheaper, better and faster, and does it stand up beyond one business?
  • Written principles from the start on ownership of ideas, cost and how value is shared.

For business owners

A partner that puts your business first.

  • A way to explore whether part of what you have built could stand on its own, without disrupting the core.
  • Nothing happens inside the business without your agreement, and terms are written down in advance.
  • Our intention is that the business shares in any value it helps create.

06 / Patterns and situations

Where fit
travels.

History shows the pattern: fit found inside one business that turned out to be bigger than the business. The situations that follow show where it might appear.

Historical patterns

Nespresso

Fit found by changing the market.

The capsule system began inside Nestlé’s research lab. Early attempts to sell it to offices and restaurants failed. A change of market and business model, aimed at households, turned it into a business of its own.

Q19 lens

Fit often comes from changing the market or the model, not only the operation.

Shopify

The tool outgrew the shop.

It began as software built to run an online snowboard shop. Other retailers asked to use it, and the tool proved more valuable than the shop.

Q19 lens

Inbound demand from peers is a strong sign that the fit is bigger than the business.

These historical examples are patterns only, and Q19 has no connection with these companies. The situations below are illustrative examples of the Q19 thesis, not representations of completed Q19 investments.

01 / Fleet & logistics

Technology × existing operations

When the technology exists, but the customer does not.

Imagine a real-time tracking business developing hardware that integrates directly into vehicle engines. The technology may already work and the product may already be scaling. The missing piece is distribution and a meaningful end-customer environment in which the technology becomes strategically valuable.

Q19 lens

Combine the technology with an operating business where the problem is already visible.

02 / Healthcare

Information × practitioner expertise

When the knowledge exists, but cannot travel.

Consider a multi-site MSK clinic group where practitioners generate valuable knowledge every day, but that knowledge remains fragmented across clinicians, locations and patient records. A software layer that connects those fragments could improve continuity of care while creating better economics for the group.

Q19 lens

Turn fragmented information into an organisational capability.

03 / Industrial services

Data × physical assets

When the asset is valuable, but the data around it is not.

An established equipment-services business may have a large installed base, long-standing customer relationships and substantial field expertise, while still relying on manual inspection, reactive maintenance and disconnected records.

Q19 lens

Make an existing asset base more intelligent, visible and economically productive.

Our approach

Focused on the fit others may overlook.

Q19 is designed for opportunities where something that already works could travel further, or work materially better. We are sector agnostic, but not thesis agnostic.

We seek situations where the fit can be understood, the leap can be tested and the result can stand on its own as a durable source of value.
